## Start with parts that stay together

Look for a small assembly whose pieces remain fixed relative to each other during normal use. Perhaps a mounting base and two supports are purchased separately and then joined. A single shaped component might be an alternative worth assessing.

This is a concept for review, not an instruction to remove necessary joints. First establish why the separate pieces exist. They may allow installation, adjustment, replacement, or the use of different materials. Those reasons matter more than reducing the number on a parts list.

Photograph the assembly both together and apart. Explain what each piece contributes and whether anyone needs to remove it later. The supplier can then discuss integration without guessing how the product is used.

## Follow the assembly through purchasing

Write down the steps between placing the order and receiving a usable assembly. Keep the list practical: order the base, order the supports, receive the fasteners, join the parts, inspect, and pack.

Next to each step, note who does it. You may discover that the component supplier’s quotation excludes work done by your own team. That work belongs in the comparison too.

## 1. Are both prices for the same finished condition?

Put the existing component on the table and describe how it arrives: material, surface appearance, completed holes or threads, cleanliness, and packaging. Identify any work your team does before using it.

Now ask the new supplier to describe the proposed delivery condition in the same way. Does the price include the agreed finish? Are all necessary operations complete? Is any inspection or testing charged separately?

A hypothetical example makes the distinction clear. One supplier quotes a finished, polished component; another quotes an unfinished metal shape. The second figure may be useful for discussion, but it is not yet a comparable purchasing price.

## 2. What quantity does the price assume?

An annual forecast and a purchase order are different things. Tell the supplier how many parts you expect to use in a year and how many you normally receive in one delivery.

Ask which samples, product checks, or customer approvals are required before the new part can be used. Agree who organizes them and who pays. These tasks can affect the timing of the switch even when the repeat-order price is attractive.

Keep a physical reference where practical. A phone photograph can help identify the sample, but lighting and screen settings can make the same metal appear brighter, darker, warmer, or cooler. Let the physical sample and agreed requirements guide the final decision.

Discuss the edges as well as the large surfaces. A part may look smooth in a picture but feel different when someone grips it or moves a finger across an opening. ## Show the part, then show its job

Take clear photos from several directions on an uncluttered background. Include a view of any openings and an approximate overall size. If the part belongs to an assembly, add a picture showing where it fits.

Explain its job in ordinary words. Does it hold a handle, locate a moving piece, connect two items, or form part of a housing? Say which other parts touch it and whether anything moves relative to it.

There is no need to label every feature with technical terminology. A note such as “this face sits against the bracket” or “the pin passes through this opening” can make the first discussion much clearer.

Brass designs often assume:

- Excellent machinability
- Local thick sections that CNC can clear later
- Threads cut from solid
- Sealing faces finished as part of the machining route
- Familiar dezincification / plating behaviors

## What your product team should check

### Walls, draft and sintering support

Aim for more uniform sections; isolate unavoidable heavy masses; add draft on cores; plan sintering supports. Exact preferred thickness ranges depend on feedstock and geometry and should be confirmed in DFM — not treated as universal law.

### Shrinkage — keep the concepts separate

1. **Total sintering shrinkage** — molded size to sintered size; substantial; depends on feedstock, solids loading, geometry and furnace profile.
2. **Cavity compensation** — mold oversized using expected shrinkage; refined after first articles.
3. **Post-compensation dimensional capability** — residual variation around the compensated nominal; not the same number as total shrinkage.

Confusing these three is a common source of bad drawings and bad expectations.

### Threads and sealing faces

Plan early:

- As-sintered thread form vs cut/rolled after sinter
- Seat and O-ring faces that need machining
- Press-fit diameters and concentricity callouts
- Surface finish requirements for seals

### Corrosion and alloy selection

- **304** is commonly reviewed for many water and fire-service environments when properly processed and passivated.
- **316L** is often preferred where chloride exposure is more aggressive — application testing decides.
- **17-4PH** may be considered when strength or wear dominates over maximum corrosion resistance.

### Potable water and listing requirements

Confirm responsibilities before changing the production design:

- Request material identification, process controls and first-article data. Confirm current supplier certification, scope and validity separately.
- **NSF / WRAS / regional potable** requirements are typically owned by the OEM product or assembly program.
- **UL / FM** for fire products are typically assembly or listed-product pathways.

Engage compliance early so drawing callouts and test plans match the conversion.

## Cost considerations

Redesign cost is real: engineering hours, soft iterations, pilot tooling, FAI, and possibly secondary fixture design. It is still often cheaper than discovering warp or seal failures after hard tooling. Compare:

- One-time redesign + tooling + qualification
- Versus ongoing brass material volatility + CNC + braze/plate + leak scrap

Estimate savings from the proposed design, quoted production route, and expected purchasing quantities.

## Example redesign checklist

1. Freeze functional requirements: pressure, media, temperature, seals, threads, mating parts.
2. Audit walls and mass concentrations for sintering risk.
3. Decide alloy (304 / 316L / other) from environment and spec.
4. Mark net-shape vs machined features on a process drawing.
5. Define FAI: density method, dimensions, passivation, pressure or leak tests as required by the OEM.
6. Confirm certification owner and timeline.
7. Only then release hard tooling.

## When conversion should stop

Do not force MIM redesign when:

- Conductivity requires copper or brass performance
- The part is outside practical MIM size windows
- Volume cannot support tooling and qualification
- The organization cannot change the envelope or walls
- Listing timelines forbid a redesign cycle

Keeping brass (or CNC stainless) can be the correct engineering answer.

CNC machining stays the right answer for prototypes and many low-volume metal parts. It becomes expensive when small complex components need many operations, long cycle times and high chip waste — year after year. Metal Injection Molding enters the conversation when **tooling payback** can beat that recurring CNC cost on a **frozen** design.

## The manufacturing problem

A typical CNC cost stack for a small complex part includes:

- Bar or billet material
- Chip scrap (especially brass and stainless)
- Multiple setups and fixtures
- Tool changes and cycle time
- Inspection after each critical feature
- Scrap and rework

MIM replaces much of that with feedstock, molding, debinding, sintering and **targeted** secondary machining. You pay for tooling up front. The economics only close if the design is stable enough to amortize that tooling.

## When CNC becomes expensive

Review MIM when several of these are true:

- Annual demand is **repeatable**, not a one-off project
- Geometry is **small and complex** (pockets, ribs, internal features)
- Chip waste or expensive alloys inflate material cost
- Multiple CNC operations dominate manufacturing minutes
- Fixtures and changeovers create capacity bottlenecks
- Design freeze is realistic within the tooling lead time

“High” and “medium” are relative to **your** tooling quote and CNC cycle time — not a published universal piece count.

## What your product team should check that change the math

### 1. Secondary machining

If threads, sealing faces, press fits or precision bores still need CNC after sintering, include those minutes in the MIM route. A fair comparison is often **MIM + targeted machining** versus **full CNC**, not “as-sintered versus as-machined.”

### 2. Design freeze

### 3. Shrinkage and dimensional planning

MIM parts shrink substantially from green to sintered size. Cavities are oversized to compensate. Exact shrinkage depends on feedstock, solids loading, geometry and sintering profile and must be validated in tooling trials. Do not treat post-compensation dimensional capability as the same number as total sintering shrinkage.

### 4. Material and brass programs

**Payback framing (qualitative):** MIM tooling is justified when the present value of avoided CNC minutes, scrap and assembly steps exceeds tooling and qualification cost over the expected production life — at a design freeze you trust.

Calculate the expected payback using those inputs before relying on a single breakeven quantity.

## Example decision framework

1. Capture current CNC routing: operations, cycle times, scrap %, annual quantity, alloy.
2. Mark features that **must** remain machined after any MIM conversion.
3. Estimate MIM primary process + secondary machining (engineering judgment, then supplier quote).
4. Add tooling and FAI cost; divide across program life (not only year one).
5. Stress-test: −30% volume, +1 design change, heavier secondary machining.
6. Decide: **CNC**, **hybrid**, or **MIM**.

Metal Injection Molding, or MIM, forms a metal-powder mixture in a mold before further processing turns it into a metal component.

- **Tolerance plan** that allows MIM near-net shape plus targeted post-sinter machining on seals or threads

## What your product team should check

Before you open a tooling quote, confirm:

1. **Material function** — If the brass part is there for conductivity, treat copper/brass replacement with extreme caution ([replace copper with MIM](/replace-copper-with-mim)).
2. **Alloy choice** — Water chemistry and chloride exposure drive 304 vs 316L (and sometimes 17-4PH for wear). See [MIM materials](/mim-materials). Base the choice on the product requirements.
3. **Wall uniformity** — Isolated heavy sections warp in sintering. Conversion usually means redesign, not a 1:1 CAD swap ([design for MIM](/design-for-mim)).
4. **Shrinkage concepts** — Green-to-sintered shrinkage is substantial and feedstock-dependent. The mold cavity is oversized to compensate. Residual dimensional variation after compensation is a separate topic. Confirm both in tooling trials.
5. **Threads and sealing faces** — Budget post-sinter machining where function requires it.
6. **Certification path** — NSF / WRAS / UL / FM acceptance is typically at assembly or listing level. Plan OEM qualification early.

## Cost considerations

Do not compare “brass price per kg” to “stainless price per kg.” Compare the full stack:

- Material + scrap
- CNC cycle time and fixtures
- Brazing / plating / assembly
- Inspection and scrap rate
- MIM tooling amortization
- Secondary machining after sinter
- Qualification and inventory risk

For a fire protection manufacturer reviewing brass valve bodies in 2026, the important question is whether a stainless alternative can deliver the required product performance at a better complete cost. The opportunity may come from the material, the shape of the component, or work that can be removed from production and assembly.

Brass has a long-established place in many component supply chains. A successful replacement starts by understanding why the current part works, then identifying what is expensive or inconvenient about supplying it. Specifying 304 stainless steel is the beginning of that review, rather than a complete answer on its own.

## Start with the component you actually buy

Put the current valve body and its purchasing information together. Record its material if known, approximate size, normal order quantity, annual demand, and finished condition. Include the work your team performs after delivery, such as adding components, cleaning, or carrying out acceptance checks.

Ask where the cost pressure comes from. Is the part expensive because several features need separate machining operations? Does the current design combine pieces that must be joined? Does a finishing requirement add another supplier or another delivery stage? A clear starting problem helps you judge whether a replacement proposal addresses the right issue.

## What 304 stainless changes in the discussion

Changing from brass to stainless changes the material being purchased and the manufacturing options available. It does not remove every cost associated with making the finished body. Stainless material costs also change, and the price of a completed component depends on much more than the price of metal by weight.

The proposed grade must suit the product’s use. Tell the supplier what the body contacts, where it operates, how it is cleaned, and which existing requirements the replacement must meet. Have the people responsible for product performance review those details before treating any grade as an approved substitute.

If a supplier proposes a different stainless grade, ask why. A useful explanation should connect the recommendation to the application and the evidence needed for acceptance. Buyers should receive a clear comparison, rather than a material name without context.

## Why MIM may help with a complicated shape

Metal Injection Molding, usually shortened to MIM, is a way to make a metal component. It shapes fine metal powder mixed with a temporary binder in a mold, then removes the binder and processes the part with heat. For a small, complex body, the attraction is that several useful features may be formed together. A supplier can review a shaped opening, a mounting feature, or an integrated support as part of the whole component. Some surfaces, holes, or threads may still need additional work afterward.

Ask the supplier to show which features would be formed together and which would be finished later. That marked proposal connects the shape to the quotation and helps your team understand where a commercial benefit could come from.

## Compare finished bodies on the same basis

Compare the brass body you can use today with a stainless body delivered in an equivalent usable condition. Include required finishing, additional machining, inspection, packaging, and delivery. If the proposal changes assembly work performed in your factory, include that work in the comparison too.

Keep initial expenses separate. A dedicated mold, sample preparation, and product evaluation may be worthwhile, but their cost must be considered against realistic repeat orders. Use both the annual forecast and the quantity normally purchased in each delivery.

## Preserve the job the body performs

A lower component price is useful only when the completed product meets its requirements. List the connections, surrounding parts, installation steps, and checks that depend on the current valve body. Identify what must remain unchanged and where the supplier may propose a different shape.

The product team should also define how the replacement will be evaluated. Check fit and assembly with the actual mating components. Include the material, pressure, leakage, durability, or other product checks required for the application. A photograph or attractive sample cannot establish those results.

Where a change affects an existing product approval, have the responsible team confirm the necessary review before production release. Keep that work and its timing visible in the project plan.

## Use samples to make the decision concrete

When samples arrive, establish how they were made and whether they represent the proposed production route and finish. An early sample can help answer a shape question without answering every question about repeat supply.
